Most teams think about lead scoring as "who's the best fit?" Just as important: negative scoring signals — the patterns that should demote or exclude a lead entirely. Existing customers getting cold-pitched, competitors harvesting your pricing page, and employees researching your own product are all noise that a good scoring model filters before it hits a rep.

The five categories of negative signals

  1. Existing customers — already paying; cold outreach is embarrassing.
  2. Open opportunities — an AE is already in a live conversation; more touches will collide.
  3. Your own employees — internal traffic on the pricing page is not a buying signal.
  4. Competitors — their SDRs researching your product should not be in your sequence.
  5. Previously opted-out — permanent suppression list.

How to detect each signal

  • Customers: Sync customer domain list from CRM. Any visitor matching a customer domain — auto-exclude from scoring entirely.
  • Open opportunities: Same pattern — pull account IDs with open deal stages and suppress cold sequences.
  • Own employees: Auto-exclude your own domain + verified IP ranges.
  • Competitors: Maintain a competitor domain list; auto-exclude identified visitors from those domains.
  • Opted-out: Global suppression list that persists across workspaces, sequences, and even agency client accounts.

Soft demotion vs. hard exclude

Not every negative signal is a hard exclude. A customer visiting your pricing page may be doing expansion research — which is a positive signal for the CSM, not a cold-outreach trigger. The pattern:

  • Hard exclude: Do-not-email / unsubscribed / own employees / abuse domains.
  • Soft demote + reroute: Customers (route to CSM), open opportunities (route to AE), competitors (drop from outbound but keep in analytics).

Where negative signals plug into scoring

Negative signals should run before positive signals. A lead that would score 95 on ICP fit drops to 0 if they're an existing customer. This is deliberate — the final routed score is only meaningful after negative filters have fired. Competitor list — how to build it

  1. Start with your top 10 direct competitors' root domains.
  2. Add their main subdomains and regional variants.
  3. Include their parent companies (if acquired) and any lookalike domains they use for outbound.
  4. Review monthly — competitors change names and acquire each other.
